Four Platforms, One Layer of DataNarrow moat
Palantir Technologies (PLTR) — moat facet
Palantir sells one data layer in four packages, and a customer that builds its daily work on that layer cannot leave one application at a time.
Palantir sells one idea in four packages, and the idea is the reason customers stay. The 10-K describes "four principal software platforms"1: Gotham, Foundry, Apollo and AIP, the newest, its Artificial Intelligence Platform2. The company was founded in 2003 and began by building software for the intelligence community in the United States to assist in counterterrorism investigations3.
The platforms are not finished applications. A customer connects its own data to them and builds its working tools on top, which is what turns a purchase into a dependency. The scale of that building is visible in the one programme Palantir discusses in numbers: the Maven Smart System, a Pentagon programme, "supports over 25,000 builders"4. Twenty-five thousand people writing their own workflows on a vendor's platform is the definition of a cost to leave.
The research bill behind the four products is modest. Research and development was $557.7 million in 2025, against $507.9 million in 20245, on revenue of $4,475.4 million6. The same code base serves an army and an insurer, which is why a company of 4,429 full-time employees7 can maintain four platforms at once.
The weakness of a single layer is the mirror of its strength. If a customer decides the layer should be its own, or a cloud provider's, the whole relationship is at stake rather than one application. Palantir's own 10-K says customers often try exactly that before they buy8, a contest covered on the Competitors page.
The staff that maintain the four platforms have not grown nearly as fast as the business they support. Palantir had 2,439 full-time employees at the end of 20209 and 4,429 at the end of 202510, about 1.8 times as many, while revenue grew about 4.1 times11. A product rebuilt for every customer could not scale like that.
The platforms earn their keep if spending on them keeps outgrowing the research that sustains them. Research and development grew 9.8% in 2025 while revenue grew 56%12; the day that ratio reverses without a new product to show for it, the single layer will have started to cost more than it earns.
AIP added on the same layer; builders on Maven above 25,000.
The cost of keeping four platforms current; growth far below revenue growth for several years would suggest underinvestment.
