Verdict: Palo Alto has built a genuine switching-cost moat on its firewalls, and customers prepay more than a year of revenue for the subscriptions that run on them. Platformization is working, but the company's growth now depends heavily on acquisitions paid for in shares, stock pay consumes more than two-fifths of free cash flow, and the return on invested capital has never cleared its cost. At about 27 times sales the shares assume the platform will earn what it has so far only promised.

Palo Alto Networks sells cybersecurity to large organisations: firewalls that inspect network traffic, cloud and secure access services, software that runs a company's security operations, and, since February 2026, identity security. It was incorporated in Delaware in March 20051, founded by Nir Zuk, "pioneering the next-generation firewall"2, and is based in Santa Clara, California. Nikesh Arora has been chief executive since 20183. It employed 21,921 people at 31 July 20264.

About 26% a year for eleven years.

Revenue was $11,480 million in fiscal 2026, the year to 31 July 20265, up about 24.5%6. Subscriptions were $6,239 million, support $2,961 million and product $2,280 million7, so about 80% of revenue recurs8. About 61.9% came from the United States9. Management divides the business into three platforms: Network & AI Security at $8.35 billion, Cortex at $1.92 billion and Idira at $1.26 billion pro forma10.

How it makes money is a firewall followed by years of subscriptions. A customer buys the product once and then pays, usually in advance, for the security services, support and newer software that run alongside it. At 31 July 2026 customers had prepaid $14,756 million of deferred revenue11 and signed $21.2 billion of contracts not yet recognised12.

The accounts tell two stories. GAAP operating income was $695 million, about 6.1% of revenue, and net income $307 million1314. On the company's non-GAAP basis operating margin was about 29.2%15, and free cash flow was $4,113 million16. The difference is stock-based pay, $1,774 million17, and the cost of acquisitions. Palo Alto lost money on a GAAP basis every year from fiscal 2015 to fiscal 20221819.

The company's shape is now set by acquisitions. It bought CyberArk, booked at $21,061 million, and Chronosphere, booked at $2,951 million, in fiscal 202620. Goodwill rose to $22,010 million21. Without the two deals revenue grew about 14.4%22. Its strategy, platformization, is to persuade customers to consolidate their security on Palo Alto.

The shares closed at $374.74 on 25 September 2026, a market value of $306.54 billion23, about 26.7 times revenue24. The company has never paid a dividend25.

The company has grown far faster than its workforce. It had 2,637 employees at 31 July 201526 and 16,068 at the end of fiscal 202527. Revenue per employee rose from about $0.35 million in fiscal 2015 to about $0.57 million in fiscal 2025, then fell to about $0.52 million in fiscal 202628 as CyberArk's 4,223 people arrived before a full year of their revenue29. The shares have been split twice, three-for-one in 202230 and two-for-one in December 202431, and trade on the Nasdaq Global Select Market32.

The route to profit was long. Palo Alto listed in July 201233 and reported its first GAAP-profitable quarter in the fourth quarter of fiscal 2022, "GAAP profitability for the first time in four years"34; fiscal 2023 was its first profitable full year as a listed company, with net income of $439.7 million35. Fiscal 2024 net income of $2,577.6 million was inflated by the release of a tax valuation allowance36, and fiscal 2025 included a one-time deferred tax provision of $219 million37, so no two recent years are on the same footing.

The moat is narrow: strong switching costs and customer prepayment, earned by a company whose return on invested capital, computed from its filings, has never cleared an assumed 9% cost of capital and fell to 1.8% in fiscal 202638. That figure is the one that would falsify or confirm it; a recovery above 9% with CyberArk in the base would show the platform earns its price, and a figure stuck near 2% would mean the moat was bought.

Switching costs are high: firewalls hold years of security rules, customers prepay more than a year of revenue, and platformized customers expand spending by more than 20% a year. Replication is fairly hard because the installed base and breadth took twenty years and $30 billion of acquisitions to build, though Fortinet matches the firewall and cloud-native rivals match the platform idea. Pricing power is moderate: gross margin is about 70% but falling, and platform deals are won with discounts and free periods. Disruption resistance is middling: bundlers and cloud providers include security in their products, and AI tools may automate parts of the work. Network effects are small. Durability sits in the narrow band because the moat is real but the return on invested capital has never cleared an assumed 9% cost of capital.
