CRM — overall economic moat

Investment snapshot
Narrow moat↘ NarrowingConfidenceMediumValuationFair
Strongest advantageA system of record customers rarely leave: attrition near eight percent for eight years, $24 billion of revenue prepaid and $72 billion contracted at the last year end
Greatest threatAI agents that let customers need fewer of the users Salesforce charges for, while smaller rivals take CRM share and $25 billion of new debt raises the cost of mistakes
Key metricAttrition rate (about 8% at FYE 2026) and organic revenue growth (about 6.4% in Q2 FY2027)
Verdict: Salesforce owns the place where companies keep their customer records, and they almost never move it: attrition has held near eight percent for years and customers prepay a year ahead. But the company bought much of its breadth for $58 billion, earned almost nothing on it until activists forced the costs down in 2023, and now earns about its cost of capital. Its share of CRM spending is slipping to smaller vendors, its own AI agents threaten the per-seat pricing it lives on, and it has borrowed $25 billion to buy back shares. At about 20 times trailing earnings, much of which is an investment gain, the price is fair for a sticky business that has stopped compounding on its own.

Salesforce sells the software companies use to keep track of their customers. It describes itself as "a global leader in customer relationship management (“CRM”) technology"1, and its products hold the sales pipeline, the service cases, the marketing lists and, increasingly, the data and AI agents that act on them. It was founded in 1999 and listed in June 20042.

Revenue rose eightfold in eleven years, growth slowing to under 10%.

Revenue was $41,525 million in the year to 31 January 2026, up 9.6%34. Subscription and support, paid in advance, was about 95 percent of it5. By product it was Sales $9,028 million, Service $9,818 million, Platform, Slack and Other $8,882 million, Marketing and Commerce $5,428 million and Integration and Analytics $6,232 million, plus $2,137 million of professional services6. The Americas produced $27,193 million, Europe $10,017 million and Asia Pacific $4,315 million7. No customer reached a tenth of revenue8.

Much of the company was bought. MuleSoft, Tableau, Slack and Informatica cost about $58.0 billion between 2018 and 20259, and goodwill was $57,941 million at the year end, 51.6% of assets10.

It became profitable late. GAAP operating margin was between 1.7% and 4.3% from fiscal 2016 to fiscal 2023 and 20.1% in fiscal 202611, after activist investors arrived in 202312. Net income was $7,457 million and diluted EPS $7.80; free cash flow was $14,402 million13. In March 2026 the company borrowed $25.0 billion to buy back its own shares14.

The latest quarter, to 31 July 2026, brought revenue of $11,345 million, up 11%, and diluted EPS of $4.29, more than half of it from a gain on private investments15. Current RPO, contracted revenue due within a year, grew 14%16. At $234.69 on 2 October 2026 the market value was $193.15 billion17, about 20 times trailing earnings18.

The moat is narrow and its edges are narrowing. Customers rarely leave: attrition has held near eight percent for eight years19. But on IDC's estimates Salesforce's share of the CRM market fell from 23.8% in 2021 to 20.0% in 202520, return on invested capital is 9.7%, about its cost of capital21, and the AI agents it now sells are designed to let customers employ fewer of the people it charges for.

Salesforce has one class of common stock and no controlling holder. Its largest owners at the 2026 record date were Vanguard with 10.2 percent of the shares, BlackRock with 8.9 percent and State Street with 6.0 percent; Marc Benioff, the co-founder, chair and chief executive, held 2.8 percent22. Institutions own 87.36% of the shares23. The company employed 83,334 people at the fiscal 2026 year end24, and in August 2026 Srini Tallapragada, its President and Chief Engineering and Customer Success Officer, stepped down to become a special adviser to the chief executive25.

The share price has had a hard few years. Market value was $1.74 billion at listing and $193.15 billion in October 2026, a compound rate of 23.52% a year26. But it fell 47.03% in 2022, rose 92.11% in 2023 and fell 22.42% in 202527. Analysts' average target is $281.0828, and the company now pays a quarterly dividend of $0.4429, up from $0.40 when it began in 202430.

What would falsify the moat is retention. If attrition rises to nine percent or more, the system of record will be losing the one thing that made it valuable.

Moat scorecardHow ratings work →
Switching costs9/10
Network effects4/10
Pricing power6/10
Hard to replicate7/10
Disruption resistance4/10
Overall durability6/10

Switching costs are very high: the CRM holds a customer's pipeline, service history and integrations, and attrition has stayed near eight percent for eight years. Network effects are modest, coming from the AppExchange and the partner and consultant ecosystem rather than from users. Pricing power is real but was long spent on selling costs; the margin rose only after 2023. Replication is hard at enterprise scale, but smaller vendors are taking share of new spending. Disruption resistance is the weakest score: AI agents reduce the number of users Salesforce charges for, and model makers can build agents outside the CRM. Durability sits in the narrow band.
