DELL — overall economic moat

Investment snapshot
Narrow moat→ Holding steadyConfidenceMediumValuationExpensive
Strongest advantageScale in AI and conventional servers: first in worldwide server revenue at 16.5% (IDC, Q1 2026), a $95bn AI backlog and a supply chain large enough to get parts when they are scarce
Greatest threatThe AI spending cycle: AI servers guided to about 39% of FY2027 revenue, bought by a few large customers, with inventory doubled to $21bn and the accelerator supplier keeping most of the margin
Key metricReturn on invested capital (23.8% in FY2026) and the ratio of AI orders to AI revenue (about 3.7 in Q2 FY2027)
Verdict: Dell is a hardware assembler whose scale in buying, building, financing and supporting systems has made it the largest branded server supplier just as the AI build-out arrived. Returns on capital are high and the backlog is enormous, but every sale earns a thin margin, services have stopped growing, the PC business earns less each year and a few large buyers now drive the results. At about 31 times trailing earnings, after a 326% rise in a year, the shares price the AI wave as if it will last.

Dell Technologies builds and sells computers: the servers, storage and networking inside data centres, and the notebooks and desktops on office desks. It is run by Michael Dell, who founded it in 1984 and has been chief executive since then apart from 2004 to 20071. It employed about 97,000 people at the start of 20262 and is based in Round Rock, Texas3.

Net revenue by fiscal year ($bn)54.1FY201561.6FY201790.6FY201994.2FY2021102.3FY202388.4FY2024113.5FY2026Dell Forms 10-K; EMC from September 2016, VMware consolidated through FY2021
EMC in 2016, VMware out in 2021, AI in 2026.

Revenue was $113,538 million in fiscal 2026, the year to 30 January 20264. The infrastructure segment, ISG, sold $60,826 million: servers and networking $44,195 million, of which AI-optimized servers $24,683 million, and storage $16,631 million5. The client segment, CSG, sold $50,984 million: commercial PCs $44,062 million and consumer PCs $6,922 million6. About 56% of revenue came from the United States7.

How it makes money is volume with a thin spread, plus support on top. Products earned a gross margin of about 13.7% in fiscal 2026 and services about 44.8%8; services were about 20% of revenue and about 46% of gross profit9. Operating income was $8,149 million, about 7.2% of revenue1011, and net income $5,936 million, or $8.68 a share12. Suppliers fund much of the working capital: accounts payable were $49,723 million at 31 July 2026 against inventories of $21,290 million13.

The company's shape comes from two large deals. Dell went private in October 201314 and in September 2016 bought EMC, financed with $45.9 billion of new debt15. It returned to the stock market on 28 December 201816, spun off VMware in November 202117, and has since paid its core debt down to $13,983 million18. It lost money every year from fiscal 2015 to fiscal 20191920.

The AI build-out has changed it again. AI server revenue rose from $1,873 million in fiscal 2024 to $24,683 million in fiscal 202621; in the second quarter of fiscal 2027 total revenue rose 58% to $46,971 million22, and Dell guides to $192.0 billion for the year, with $74.0 billion of AI servers23. IDC ranked Dell first in worldwide server revenue in early 2026, with 16.5%24, and third in PCs25.

Control sits with the founder. Michael Dell and Silver Lake held about 91.7% of the votes through ten-vote shares26. The shares closed at $562.89 on 25 September 2026, a market value of $357.89 billion27, about 31 times trailing earnings28.

The VMware years explain why Dell's history is hard to read. Revenue of $94,224 million in fiscal 2021 included VMware29; when VMware was spun off, it paid an $11.5 billion special dividend, of which Dell received $9.3 billion30. Fiscal 2023 revenue on the new basis was $102,301 million31, and the fall to $88,425 million in fiscal 202432 was the end of the pandemic PC boom, not a lost customer. Only in fiscal 2026 did Dell pass its fiscal 2023 peak.

The moat is narrow: scale in buying, building, financing and supporting hardware, which earns high returns on capital but thin margins on each sale. The number that would falsify it is return on invested capital, 23.8% in fiscal 202633; if it falls back toward single digits when the AI spending wave slows, Dell's recent returns belonged to the cycle rather than to the company.

$113.5bn in FY2026: servers and networking $44.2bn (AI servers $24.7bn), commercial PCs $44.1bn, storage $16.6bn, consumer PCs $6.9bn

Services are about 20% of revenue but 46% of gross profit. Watch the AI server share, guided to about 39% in FY2027.

Switching costs5/10
Network effects1/10
Pricing power3/10
Hard to replicate6/10
Disruption resistance4/10
Overall durability5/10

Switching costs are moderate: installed servers, storage and support contracts, often financed by Dell, make the next purchase easier to win, but hardware can be rebid at each refresh. Replication is fairly hard because a global direct sales force, partner network, supply chain and service organisation take decades to build, though larger PC rivals and contract manufacturers already have parts of it. Pricing power is weak: gross margin is about 20% and the accelerator supplier keeps most of the value in an AI server. Disruption resistance is below average: the largest cloud buyers can bypass branded vendors, and AI demand is lumpy. Network effects are negligible. Durability sits in the narrow band because the returns on capital are high but recent, and earned at the peak of a hardware cycle.
