Dell's inventory doubled in six months to $21 billion, the part of a hardware balance sheet that loses value fastest.

To ship its AI backlog, Dell has loaded its balance sheet with parts. Inventories were $6,716 million at the end of fiscal 2025, $10,437 million at the end of fiscal 2026 and $21,290 million at 31 July 202612, roughly doubling in six months3.

The build is not reckless on its face: accounts payable rose from $33,630 million to $49,723 million over the same six months4, so suppliers are funding much of it. But inventory is the asset that goes wrong fastest in hardware. Memory and accelerators lose value quickly when a new generation arrives or when prices fall.

Cash shows the strain. Dell generated $2,225 million of cash from operations in the second quarter of fiscal 2027, against net income of $4,133 million5.

Hardware inventory also goes out of date. Dell's own filing warns that its "offering portfolios may quickly become outdated"6 Stock bought for one generation of AI servers is worth less when the next ships.

The danger is a turn in demand with $21 billion of parts on hand. The number to watch is inventory against quarterly revenue: $21,290 million against $46,971 million today7; inventory still rising after revenue growth slows would be the warning.
