Dell Technologies (DELL) — threat to the moat
Dell expects AI servers to be about 39% of its revenue this year, bought by a few large customers whose spending can stop as quickly as it started.
Dell's results now depend on a spending wave it does not control. AI-optimized servers went from $1,873 million of revenue in fiscal 2024 to $24,683 million in fiscal 20261, and the company expects $74.0 billion in fiscal 20272. On that forecast AI servers would be about 39% of revenue3.
The buyers are few. Dell says the majority of its AI server revenue "has involved purchases by a relatively small number of large customers and cloud service providers"4, and one customer took 12% of fiscal 2026 revenue5. The demand is lumpy by Dell's own account: "there is inherent non-linearity in the timing of demand and subsequent shipments"6.
The orders show how far ahead demand is running. Dell booked $60.9 billion of AI orders in the second quarter of fiscal 2027 against $16.4 billion of AI revenue7, about 3.7 dollars of orders for every dollar shipped8.
Hardware booms end. When they do, orders fall first, then backlog, then revenue, and the company is left with inventory and commitments bought at peak prices: Dell had $21,290 million of inventories9 and $22.4 billion of purchase obligations for the rest of the year10. Dell's history is a reminder that its earnings can swing: it lost money every year from fiscal 2015 to fiscal 20191112.
The share price reflects how much of this is expected. Dell's shares rose 326% in a year13 and closed at $562.89 on 25 September 2026, against an average analyst target of $577.3614. The market is not pricing a slowdown; it is pricing the $192.0 billion guidance and more.
This is the central risk to Dell's valuation. The ratio of AI orders to AI revenue is the figure that will show the turn: 3.7 in the latest quarter15; when it falls below 1, the backlog will start to shrink and the growth will reverse with it.
