CVX — overall economic moat

Investment snapshot
Thin moat→ Holding steadyConfidenceMediumValuationFair
Strongest advantageLong-lived assets and a strong balance sheet: the Permian, Australian LNG, Israeli gas, 30% of Guyana, AA- credit, 39 years of dividend increases
Greatest threatA price it does not set, and Tengiz: earnings swing from a $5.5bn loss to a $35.5bn profit with Brent, and TCO earnings fell to $1.6bn with the concession ending in 2033
Key metricReturn on capital employed at ordinary oil prices (6.6% in 2025 against an 8% hurdle)
Verdict: Chevron owns good barrels and runs them well, but it sells every one at a price set elsewhere, and over the past decade its return on capital averaged about 6.6 percent, below an 8 percent hurdle. Hess added Guyana's growth and nearly doubled the net debt; Tengiz earns less after its expansion and its concession ends in 2033. At 19.6 times trailing earnings the shares are fairly priced only if oil stays near 2026 levels; on 2025 earnings they are expensive.

Chevron finds oil and gas, pumps it, refines some of it and sells all of it at prices set by the world market. It produces crude oil and natural gas, manufactures fuels, lubricants, petrochemicals and additives, and develops technologies1. Incorporated in Delaware in 1926 as Standard Oil Company of California2, it now has its headquarters in Houston3 and employed 43,039 people at the end of 20254.

The downstream books most of the sales and little of the profit.

In 2025 it sold $184,432 million of oil, gas, fuels and chemicals5 and earned $12,299 million, or $6.63 a share6. It produced 3,723 thousand barrels of oil equivalent a day7. Brent averaged $698.

The sales and the profits come from different places. Refining and marketing, the downstream, accounted for about 71 percent of external sales9; the upstream, oil and gas production, earned $12,822 million of the $15,844 million the two operating segments made1011. All Other, mostly head office and financing, lost $3,545 million12. The Revenue Lines pages explain the gap.

How it makes money is simple: produce barrels for less than the market pays. Chevron owns long-lived assets, the Permian acreage, Australian LNG, half of Tengiz in Kazakhstan, operated gas off Israel and, since July 2025, 30 percent of Guyana's Stabroek block through the Hess acquisition booked at about $48 billion13. It returned $27.1 billion to shareholders in 202514 and has raised its dividend every year for 38 years through 202515.

The second quarter of 2026 showed the leverage. With Brent at $104, Chevron earned $12,072 million in three months16. The shares were $205.65 on 24 September 2026, a market value of $403.40 billion17, 19.75 times trailing earnings and 12.77 times forward18.

The asset base grew sharply with Hess. Total assets were $256,938 million at the end of 2024 and $324,012 million at the end of 202519, an increase of $67,074 million20, and capital employed rose from $177,698 million to $232,934 million21, about 31 percent22. Chevron paid for most of that in shares: 301.25 million new ones, about 15 percent of the company23. The question every page below returns to is whether that larger base earns more than it costs.

The company says what its earnings depend on: "Earnings of the company depend mostly on the profitability of its upstream business segment"24. Every page below is, in the end, about how much that upstream earns when the price is ordinary, and what the rest of the company adds to or subtracts from it.

The moat is thin. Chevron's assets are durable and its balance sheet is strong, but its own return on capital employed averaged about 6.6 percent from 2015 to 202525 and was 6.6 percent in 202526, below any reasonable cost of capital. The number that would falsify that verdict is return on capital employed in a year of ordinary oil prices: double digits at around $70 Brent would show Hess and the cost cuts have raised the whole cycle.

Moat trajectory: Holding steady

Hess volumes and cost cuts against Tengiz's 2033 clock and a price it does not set.

Revenue, and where it comes from
$184.4bn in 2025: downstream $130.9bn (71%), upstream $53.5bn (29%)

Revenue follows the price; upstream earned about 81% of segment profit on 29% of external sales.

Switching costs2/10
Network effects1/10
Pricing power1/10
Hard to replicate6/10
Disruption resistance4/10
Overall durability4/10

Switching costs are negligible: buyers of crude and fuel pay the market price and can buy from anyone. There are no network effects. Pricing power is nil; Chevron calls itself a commodities business. Replication is hard for the specific assets, from Permian acreage held for generations to Australian LNG plants and concessions, but not for the product. Disruption resistance is middling: demand for oil and gas is stable for now, while regulation and concession terms can change. Durability sits in the thin band because returns on capital averaged below the cost of capital from 2015 to 2025.
