Palo Alto Networks (PANW) — threat to the moat

Palo Alto stopped publishing billings just as its free-product deals made them the most revealing number it had.

A platform deal that begins with free products is a loan to the customer, repaid only if the customer later pays full price. Palo Alto has never disclosed how much revenue it has deferred or forgone this way, or how many free periods remain.

Billings barely grew in fiscal 2025.

What can be seen is the gap between two measures. Revenue grew about 14.9% in fiscal 20251, while calculated billings grew only about 2.8%2. Billings are what customers commit to pay; when they lag revenue, the company is recognising sales faster than it is signing new ones.

Palo Alto stopped reporting billings after the February 2024 reset3. That is its right, but it removed the one number that most directly measured the cost of the strategy.

One indirect check is how much revenue came from money already committed. The revenue recognised in fiscal 2026 from amounts deferred a year earlier was about $6.2 billion, against about $5.5 billion the year before4, a rise of about 13%5, which is roughly the pace of organic growth.

The strategy works if the free months end in paid renewals. The number to track is calculated billings against revenue each year; a second year of billings growing more slowly than revenue would mean the giveaways are becoming permanent discounts.
