Palo Alto Networks (PANW) — threat to the moat

Palo Alto's gross margin has fallen four points in two years, mostly from acquisition accounting and partly from hardware costs.

Palo Alto's gross margin has fallen for two years. It was 74.3% in fiscal 2024, 73.4% in fiscal 2025 and 70.4% in fiscal 20261. In the fourth quarter the GAAP gross margin was about 67.6%2.

Four points in two years.

Most of the fall came from the acquisitions. Amortization of acquired intangibles rose to $638 million in fiscal 2026 from $164 million3, and part of it is charged to cost of revenue. The subscription and support margin fell from about 72.5% to about 69.2%4, the larger decline, because CyberArk and Chronosphere brought acquired technology whose amortization lands there.

The rest is hardware. Management expects commodity costs to keep rising in the hardware business5.

The company's non-GAAP gross margin fell less. In the fourth quarter the non-GAAP figure was 74.8%, down 100 basis points6, against a GAAP gross margin of about 67.6%7. The difference is the acquisition amortization and stock pay charged to cost of revenue, which shows how much of the GAAP decline is accounting rather than price.

A software company's gross margin is the first sign of its pricing power. The fiscal 2026 figure, 70.4%8, is the one to track; if it keeps falling in fiscal 2027, when the amortization is already in both years, the cause is price, not accounting.
