Palo Alto's most persuasive number is one an investor cannot check. The retention figure above 120% applies to a "platformized cohort"1 whose size, revenue and entry criteria are set by management. The company does not publish a cumulative count of platformizations.

Company-wide growth is far below cohort retention.

That leaves room for drift. A cohort can be redefined, and a vendor offering free products to win a platform deal will see high expansion as the free months roll off and billing starts. Retention above 120% then measures the end of a discount as much as the growth of a relationship.

The reported figures offer a partial check. Subscription revenue grew about 25% in fiscal 20262, far below 120%-style expansion across the whole base, which is expected since most of the 70,000 customers3 are not platformized.

The count that is disclosed is a flow, not a stock. About 220 net new platformizations in the fourth quarter45 tells a reader the pace but not the total, and the fiscal 2030 target of over 4,0006 is stated without a starting number. Without the base, the distance to the target cannot be judged.

The disclosure itself is the thing to watch. If Palo Alto stops reporting net new platformizations or cohort retention, or reports the cohort below 120%, the evidence for the strategy will have weakened at its source.
