Palo Alto Networks (PANW) — moat facet
Palo Alto is betting that security buyers will consolidate onto one vendor, and it has paid for customers and companies to make itself that vendor.
Palo Alto's strategy since 2024 has a name, platformization, and it describes a real change in how the company sells. Its 10-K says the strategy "combines various products and services into a tightly integrated architecture"1. In practice it means persuading a large customer to replace several security vendors with Palo Alto, often by giving products away for a period, and then selling it more each year.
The evidence that it works is growing. Next-Generation Security ARR, the company's measure of its newer products, rose from $4.2 billion in fiscal 20242 to $9.10 billion in fiscal 20263. Palo Alto reports net revenue retention above 120% among platformized customers4 and about 220 new platformizations in the fourth quarter5. Recurring revenue, subscription and support together, was 80.1% of fiscal 2026 revenue6.
The cost was paid up front. The February 2024 reset cut billings guidance by about $600 million and sent the shares down 28% in a day78. Billings growth slowed to 11.0% in fiscal 20249 and, on a calculated basis, to about 2.8% in fiscal 202510.
The platform has also been built by acquisition. CyberArk added identity security and Chronosphere added observability; together they brought $1.6 billion of NGS ARR by the third quarter11. Palo Alto now describes three platforms: Network & AI Security at $8.35 billion of fiscal 2026 revenue, Cortex at $1.92 billion and Idira at $1.26 billion pro forma12.
Why this can be a moat: a customer that runs firewalls, cloud security, security operations and identity on one vendor has integrated them, trained its staff on them and written its processes around them. Leaving means replacing all of it at once. The company's own risk factors note "customer trends toward vendor consolidation"13, and Palo Alto is betting it will be the vendor customers consolidate onto.
Platformization also changes the size of a sale. Palo Alto's largest disclosed deals in the fourth quarter ran from $53 million to $126 million14, and deals with total contract value above $5 million grew 50% in the identity business alone15. Larger deals mean fewer, lumpier decisions, and more negotiating power for each customer.
The company's own long-range plan is framed in platform terms. It aims for "over 4 thousand platformizations by fiscal 2030"16 and $20 billion of NGS ARR by the same year17, both measures it defines. The independent checks are revenue, cash and, where they can be calculated, billings.
Why it may not be: platform deals are negotiated by the largest customers, who extract discounts for consolidating, and the metrics that prove the strategy are defined by the company. The ratio of NGS ARR to annual revenue, about 79% in fiscal 202618, tracks how much of the business has moved onto the platform; if it stops rising once the acquisitions are fully in the base, the strategy has reached the limit of what it can win on its own.
