The Economics of Software Written OnceNarrow moat
Palantir Technologies (PLTR) — moat facet
Palantir's revenue doubled in two years while its costs barely moved, which is what software written once and sold many times looks like.
The fourth facet of Palantir's position is less a moat than the evidence of one: its economics now look like those of software that is written once and sold many times. Revenue was $2,225.0 million in 2023 and $4,475.4 million in 202512. GAAP income from operations went from $120.0 million to $1,414.0 million34.
The leverage runs through every line. Segment contribution margins reached 71% in government and 78% in commercial in the second quarter of 20265. Stock pay fell from 116% of revenue in 2020 to 13.7%6. Revenue per employee roughly doubled to about $1.01 million7.
The cash follows. Cash from operations was $2,134.5 million in 20258, adjusted free cash flow $2,270.4 million, a 51% margin9, and Palantir ended June 2026 with $9.2 billion of cash and short-term Treasury securities and no debt10.
Return on invested capital, computed from EDGAR, was 6.8% in 2023, 9.6% in 2024 and 29.2% in 202511, having been negative in the loss years before. The 2025 figure is flattered by an effective tax rate of about 1.4%12, a danger this aspect's pages take up.
The return on owners' money has followed. Net income of $1,625.0 million in 202513 was about 26.2% of average stockholders' equity14, which rose from $5,003.3 million to $7,387.3 million during the year15. Most of that equity is cash, so the return on the operating business is higher.
This facet is narrow and widening because the leverage is proven but young: it has existed for three years of accelerating growth. The adjusted operating margin is the figure that will show whether it survives a slowdown; holding above 55% when growth falls below 40% would prove the economics are structural.
GAAP operating income $120.0M (2023) to $1,414.0M (2025).
Profit after every cost including stock pay; a margin below 30% in a slower year would show the leverage was cyclical.
