Palantir Technologies (PLTR) — moat facet

Palantir sells by building a working application before it is paid, and that has worked spectacularly in American business and barely at all abroad.

Palantir's second advantage is how it sells. Instead of a sales force pitching software, it builds a working application on the prospect's own data, at its own expense1, and lets the result sell the contract. The method is expensive to copy because it requires funding engineering for customers who may never pay.

It has transformed the American commercial business. US commercial customers went from 80 at the end of 20212 to 653 by June 20263, and US commercial revenue from $335.1 million in 20224 to $1.465 billion in 20255 and $764 million in the second quarter of 2026 alone6.

The cost of selling fell as it worked. Sales and marketing was 31.0% of revenue in 2024 and 23.6% in 20257, and 220 deals of at least $1 million closed in the second quarter of 20268.

The limits are geographic and historical. The same method has not produced growth abroad: international commercial revenue was $593.6 million in 2024 and $608.2 million in 20259. And Palantir's earlier attempt to buy commercial growth, through stakes in newly listed companies, left losses and contracts that now produce almost nothing, a story told on this aspect's danger pages.

The commercial segment as a whole now grows faster than government. Commercial revenue was $2,073.2 million in 2025, up 60%, against government's $2,402.3 million, up 53%10. In 2021 commercial was the smaller and slower half; the bootcamp method is what changed the order.

This facet is narrow and widening in the United States and not yet demonstrated anywhere else. The number that would change it is international commercial revenue growth: while it stays in single digits, the bootcamp is an American advantage, not a universal one.
