Palantir Technologies (PLTR) — moat facet
Palantir's sales costs rose 19% in 2025 while revenue rose 56%, because customers already on the platform keep expanding without being sold to.
Palantir's cost of selling has fallen fast as the bootcamps converted. Sales and marketing was $887.8 million in 2024 and $1,056.9 million in 20251: up 19% while revenue grew 56%2. As a share of revenue it fell from 31.0% to 23.6%3.
The figure includes the engineers who run pilots and expand accounts, not only salespeople, which is why it moves with the bootcamp method rather than with advertising. It is also why the commercial segment's contribution margin, which is revenue less the cost of revenue and selling, reached 78% in the second quarter of 20264.
The fall has a simple cause. Existing customers expand without new sales campaigns: net dollar retention was 157%5. A dollar of growth from a customer who is already building on the platform costs far less to win than a dollar from a stranger.
This is where the moat shows up in the income statement. A company without switching costs has to keep paying to replace customers; Palantir's sales cost is falling as a share of revenue because the customers it has are doing much of the selling.
The last quarter of 2025 showed the leverage at its sharpest. Sales and marketing was $302.1 million, against $288.3 million a year earlier6, up about 5%, while revenue for the quarter rose 70%7. Growth that needs almost no additional selling is growth coming from inside existing accounts.
Track sales and marketing against revenue. A continued fall toward 20% says expansion still carries growth; a rise back above 30% would mean Palantir is buying growth again.
