Palantir pays for every pilot whether or not the customer signs, which works only while most of them do.
Palantir says of its pilots that they are run without a guarantee of future returns1, and that is the risk in plain words. The cost is taken whether or not the customer signs.
At present the method works. Sales and marketing costs fell from 31.0% of revenue in 2024 to 23.6% in 20252, which means the demonstrations are converting faster than their cost grows. But the conversion rate itself is not disclosed; investors see only the deals that closed.
Two things could turn the method from asset into burden. Competing platforms could make the demonstration less impressive, or large customers could learn to take the free work and build the rest themselves, which the 10-K says organisations frequently attempt3.
The conversion evidence so far is strong. US commercial customers rose 35% in the year to June 20264 while US commercial revenue grew 149% in the quarter5, which says the customers who sign after a pilot keep adding to it. The risk is in the pilots that are never reported because they never convert.
The sales and marketing line is where the damage would appear first. Spending was $1,056.9 million in 20256; a rise back above 30% of revenue without faster growth would say Palantir is paying more for each customer it wins.
