Palantir's answer is to show rather than argue. Its pilots and bootcamps are run at its own expense2, so the comparison a customer makes is between Palantir's working result and its own team's plan. The company's growing customer base is the evidence that the comparison often goes its way: commercial customers rose from 692 in June 2025 to 870 in June 2026, up 26%3.

The relationship is unusual because the rival never disappears. A customer that buys Palantir keeps its engineers, and they remain an alternative at every renewal. The 10-K's own phrasing, that organisations try to build "before turning to buy ours"4, describes a sequence that can run in reverse.

That is why net dollar retention matters so much. A customer whose engineers are building on Palantir, rather than beside it, has made them part of the platform; retention of 157%5 says that is happening.

The expansion pattern was visible early. In 2021, when Palantir had only 80 US commercial customers, net dollar retention among them was already 150%6. Customers that bought were building on the platform rather than beside it from the start.

Look at commercial customer additions. If they slow while pilot activity continues, more organisations are taking the demonstration and building the rest themselves.
