The MoatNarrow moat
Oracle (ORCL) — moat facet
Oracle owns a wide moat around its database and is spending its proceeds, and a great deal of borrowed money, on a thin one around the AI cloud.
Oracle has two businesses with very different protection. The first is the database and the applications on it. Software support, the fee customers pay to keep what they already own, was $19,804 million in fiscal 20261, almost exactly what it was four years earlier2. Customers stay because moving the records a company runs on is expensive and dangerous. That is a wide moat, and it has held.
The second is the AI cloud. Cloud infrastructure revenue grew about 77% to $18,101 million in fiscal 202634 and 121% in the latest quarter5, backed by $664 billion of contracted but unearned revenue6. It is protected by contracts and by speed of building, not by anything rivals cannot copy, and it earns less: the cloud and software segment margin fell from about 64.1% in fiscal 2024 to 54.5% in the latest quarter7.
Return on invested capital, computed from Oracle's filings, has drifted down as the build began: 16.8% in fiscal 2020, 17.4% in fiscal 2021, 12.5% in fiscal 2025 and 10.4% in fiscal 20268. It is still above the 9% hurdle used here, but by less than at any point in the last decade except fiscal 20189, the year of a one-off $7.8 billion tax charge10.
The combination is a narrow moat overall. The wide part funds the thin part, and the thin part is financed with debt that now exceeds $130 billion11.
Outside measures tell a similar story on a different basis. Stockanalysis, using S&P data, puts Oracle's trailing return on invested capital at 11.34% against a weighted average cost of capital of 10.59%12, a narrower spread than the 9% hurdle used here implies. Its fiscal-year series falls from 20.84% in fiscal 2022 to 13.16% in fiscal 202613. The definitions differ, but every version points the same way: Oracle's returns are falling as the AI build grows.
The moat's two halves are also financed differently. The database needs little capital: the whole hardware business employs about 2,000 people14, and support needs no new buildings at all. The AI cloud needs almost nothing else: capital expenditures were $55,663 million in fiscal 2026 against $6,866 million two years earlier15. Return on capital will be decided by the second half, because that is where the capital is.
The verdict turns on whether the new business earns more than its capital costs. The number that would falsify the narrow rating is return on invested capital: if it falls below 9% while the capex continues, the AI cloud will be destroying value the database created.
ROIC down to 10.4% in FY2026; segment margin falling.
The whole moat in one number; below 9% the AI build would be earning less than its cost of capital.
