Analog Devices (ADI) — moat facet
ADI keeps its proprietary analog processes in four fabs and buys more than half its wafers from foundries, which holds capital spending near 5% of revenue.
Analog Devices makes the wafers that only it can make and buys the rest, and that choice explains much of its cash flow. It fabricates on "proprietary processes at our internal production facilities in Wilmington, Massachusetts; Camas, Washington; Beaverton, Oregon; and Limerick, Ireland"1, and it buys "more than half of our wafer requirements annually from third-party wafer fabrication foundries, such as Taiwan Semiconductor Manufacturing Company (TSMC) and others"2.
The payoff is low capital needs. Capital expenditure was 4.8% of revenue in fiscal 20253, and free cash flow 39% of revenue4. The chief executive calls it "manufacturing agility"5: foundries supply the processes ADI could not justify building, and its own fabs protect the processes a rival would most want to copy.
Four pages test the model. More Than Half From Foundries is the shift in sourcing. Four Fabs of Its Own is what ADI keeps. Capital Spending From Ten Percent of Sales to Five is the investment cycle. Leaving Penang is the test and assembly footprint.
The trade-off is control. A foundry serves many customers, some of them ADI's competitors, and the 10-K says so. ADI's most important supplier is in Taiwan, and the company names the geopolitical risk directly. And the owned fabs carry fixed costs that made gross profit fall by almost a third in fiscal 20246.
The plant is concentrated in two places. Net property, plant and equipment was $1,832.6 million in the United States and $651.3 million in Ireland at the end of fiscal 20257.
A spread-out operation has more doors to guard. On 23 June 2026 ADI "identified unauthorized access to certain Company systems"8, and its investigation found that "certain files were exfiltrated from the affected systems"9. Operations "were not interrupted throughout the duration of the incident"10, and the company said it did not believe the incident was reasonably likely to have a material effect11. For a business that coordinates its own fabs, foundries and outside test houses, the systems that tie them together are part of the plant.
Narrow is the right rating. The hybrid model is sensible rather than unique; what is unique is the proprietary processes inside it. It would fail if ADI had to lift capital spending above 8% of revenue for two years to secure supply, which would mean the agility had become a shortage.
Capex 4.8% of revenue in FY2025 and 4.4% over the twelve months to August 2026.
How much plant the hybrid model needs; above $1.2bn a year would say ADI is rebuilding capacity.
