Texas Instruments built fabs and sold direct while ADI bought rivals and used foundries; in 2025 ADI turned 38.8% of revenue into free cash against TI's 16.6%.
The clearest way to see ADI's strategy is to set it beside the rival that chose the reverse. ADI named Texas Instruments among its competitors in its fiscal 2019 to 2021 10-Ks12. The two make overlapping kinds of analog parts and differ in almost every choice about how to make and sell them.
TI makes its own wafers: "In 2025, we sourced the majority of our wafer fabrication, as well as assembly and test, internally."3 ADI buys "more than half of our wafer requirements" from foundries4. TI sells directly: "In 2025, more than 80% of our revenue was direct"5. ADI sold 43% direct and 56% through distributors6. TI spent $4,550 million on capital in 20257; ADI spent $533.6 million8.
The results show what each choice costs. TI's free cash flow was $2,938 million on revenue of $17,682 million, 16.6%9. ADI's was $4,278.6 million on $11,019.7 million, 38.8%1011. On cash, ADI produced more from a business about 62% of TI's size12. TI's capital went into plant, about $24 billion over its recent investment period13; ADI's went into acquisitions, about $44 billion for Linear and Maxim1415.
Neither road is free. TI's shows up as heavy capital spending and lower free cash flow while the plant fills; ADI's shows up as a return on invested capital of 5.7% once goodwill is counted16. The competition between them is less about individual sockets, which the filings do not measure, than about which way of paying for scale earns more over a cycle.
The comparison is a moving one. If the gap between ADI's free cash flow margin and TI's closes to below ten points while ADI's capital spending stays near 5% of revenue, TI's build-out will have started paying and the case for buying rather than building will weaken.
