Two Returns on Capital: 10.9% and 8.7%Thin moat
Thermo Fisher Scientific (TMO) — moat facet
Thermo Fisher reports a 10.9% return on capital; counting the intangibles it paid for, the figure is 8.7%, barely above its cost.
Thermo Fisher reports its own return on capital, and it is higher than a standard calculation. On the second-quarter 2026 call the company said "adjusted ROIC was 10.9%"1. Our calculation from its filings, operating income after tax over invested capital, gives 8.7% for 20252.
The gap is mostly acquisition accounting. Adjusted figures exclude the amortization of acquired intangibles, $1,730 million in 20253, and use an adjusted tax rate. That is why adjusted earnings per share were $22.87 against a GAAP figure of $17.744, a difference of $5.135.
Both numbers tell the same story over time. Our measure was 6.4% in 2015, 14.0% in 2020 and 2021, and 8.7% in 20256. The pandemic doubled the return; the purchases that followed brought it back down.
For an owner the standard figure is the better guide, because the amortized intangibles were paid for in cash.
The two profit measures diverge by a large and steady amount. Segment income, before amortization and restructuring, was $10,109 million in 2025, against GAAP operating income of $7,746 million7. Amortization of acquisition-related intangibles accounted for $1,730 million of the difference8. The company's adjusted return excludes that cost; ours includes it.
A third view uses the whole balance sheet. Segment income of $10,109 million against total assets of $110,343 million at the end of 20259 is 9.2% before tax10. Every measure that counts what was paid for the businesses lands between 8% and 10%; only the one that leaves it out reaches 10.9%.
This page is about whether the purchases earn their cost. A standard return below 8%, the assumed hurdle, would say they do not.
ROIC 8.8% (2023), 8.5% (2024), 8.7% (2025).
The company's own return measure; a fall toward our 8.7% standard figure would mean even the flattering measure is weakening.
