Capital Deployment: $16.5 Billion in 2025Narrow moat
Thermo Fisher Scientific (TMO) — moat facet
Thermo Fisher spent $16.5 billion in 2025, most of it on acquisitions, and free cash flow covered less than half.
Thermo Fisher describes its priorities plainly: "our capital deployment strategy continues to prioritize strategic M&A complemented by a return of capital to our shareholders"1. In 2025 it deployed approximately $16.5 billion, $13 billion committed to acquisitions and $3.6 billion returned2.
The returns are mostly buybacks. The company bought back $3,000 million of stock in 2025 and paid $636 million of dividends3. In the first half of 2026 it bought back $4,000 million4, twice the $2,000 million of a year earlier, and it plans about $4 billion for the year5.
The dividend is small: $1.88 a share, a 0.28% yield6. Repurchases reduced diluted shares from 388 million in 2023 to 378 million in 20257.
Free cash flow pays for the buybacks but not the deals. Free cash flow was $6,337 million in 20258, less than half of the capital deployed. The rest is borrowed, which the page on debt covers.
The buyback programme has little room left. The board authorized up to $5.00 billion of repurchases on 6 November 20259, and after the first half of 2026 $1.00 billion remained10. The quarterly dividend is $0.47 a share11. At the planned pace, a new authorization will be needed before the end of 2026.
This facet works if acquisitions and buybacks together earn more than the cost of the debt used to fund them. Repurchases of $4,000 million in the first half are the pace to compare against the full-year plan.
Buybacks $3,000M (2025), $4,000M in H1 2026.
The pace of returns; buybacks funded by borrowing while acquisitions continue would raise leverage.
