Thermo Fisher sells what laboratories use up, a durable business, but it has paid so much for its growth that its return on capital sits barely above its cost.
Thermo Fisher has a narrow moat. Its core is real: 83.6% of 2025 revenue came from consumables and services1, products a laboratory or a drug company buys again without a fresh decision. The best of them earn well. Life Sciences Solutions made a 36.3% segment margin in 2025 and Specialty Diagnostics 26.9%2.
Around that core sit three supports. A distribution channel, the research and safety and healthcare market channels, sold $9,228 million in 20253. A drug-development business, clinical research and pharma services, is a third of revenue4. And a habit of buying: about $38.9 billion of acquisitions since 20215.
The habit is why the moat is narrow rather than wide. Return on invested capital, calculated from the filings, was 6.4% in 2015, rose to 14.0% in 2020 and 2021 on pandemic sales, and was 8.7% in 20256, against an assumed 8% cost of capital. The company's own adjusted measure is 10.9%7. The operating businesses earn well; the prices paid for them absorb most of it.
The cash confirms the earnings. Free cash flow was $6,935 million in 2022 and $7,014 million in 20238, $7,324 million in 2024 and $6,337 million in 20259, close to reported net income each year. Return on shareholders' equity was about 13.0% in 2025: net income of $6,704 million over average equity of $53,407 million and $49,584 million1011. A business earning 13% on equity that is mostly goodwill is doing well on its operations and ordinarily on its purchases.
Every segment's margin improved in the latest quarter. In the second quarter of 2026 Life Sciences Solutions earned 37.0% against 36.8%, Analytical Instruments 23.0% against 18.8%, Specialty Diagnostics 27.7% against 27.0% and Laboratory Products and Biopharma Services 14.0% against 13.8%12. The operating businesses are in good shape; the question the return on capital asks is about what was paid for them.
The verdict: a durable business earning a thin spread over its cost of capital. It would widen if organic growth returned above 5% without more purchases. It would be falsified by a return on capital below 8%, the hurdle, in 2026 as Clario's price enters the denominator.
