Bank of America spends nearly ten cents more of each revenue dollar than JPMorgan, and that gap, not funding, is most of the return gap.

The widest gap between Bank of America and JPMorgan is cost. Bank of America's efficiency ratio, noninterest expense as a share of revenue, was 61.65% in 20251. JPMorgan's overhead ratio was 52%2. On Bank of America's 2025 revenue of $113,097 million, the gap of nearly ten points is worth about $10.9 billion a year3.

The ratio is improving. It was 64.07% in 2023 and 63.12% in 2024 on the restated basis4, and 59% in the second quarter of 2026, an improvement of 359 basis points5. The bank delivered operating leverage of 6.6% in that quarter6, and management said first-half operating leverage "has now exceeded 450 basis points"7.

The largest cost is people. Compensation and benefits were $42,346 million of $69,727 million of noninterest expense in 20258, about 61%9. The headcount has been about 213,000 for three years10 while revenue grew about 10%11.

That is the path to closing the return gap: revenue growing on a flat cost base. It is slower than a cost cut, and depends on revenue continuing to grow.

The other large cost lines are technology and property. Information processing and communications cost $7,453 million in 2025, occupancy and equipment $7,448 million and marketing $2,204 million12. A shrinking branch network is how the bank hopes to hold the occupancy line down while technology spending rises.

The efficiency ratio is published every quarter. A full year below 60% would confirm the improvement; a return above 62% would mean the gains of 2026 came from a strong revenue year rather than from the cost base.
