Bank of America (BAC) — moat facet
Bank of America holds two trillion dollars of deposits that cost it less than JPMorgan pays, which is the widest part of its moat and the least of its problems.
Most of what is valuable about Bank of America starts with the money customers leave with it. Average deposits were about $1.98 trillion in 20251 and $2.02 trillion in the second quarter of 2026, the 12th consecutive quarter of sequential average growth2. The bank ranks first in American consumer deposits by its own count, citing the FFIEC3.
The deposits are cheap because most of them are operating money rather than savings. There are 38.7 million consumer checking accounts, and the bank says 92% of them are primary4. Consumer depositors were paid 0.48% in the second quarter of 20265. The bank serves about 69 million consumer and small business clients from about 3,600 retail financial centers and about 15,000 automated teller machines6.
The franchise is also cheap relative to the strongest rival. In 2025 Bank of America's interest cost on average total deposits was about 1.74%7; JPMorgan's was 1.80%8.
The rate cycle showed the limits. When the Federal Reserve raised rates, about $237 billion of noninterest-bearing deposits moved into accounts that paid interest between 2022 and 20259, and the cost of total deposits rose from about 0.03% in 2021 to about 2.00% in 202410. The deposits stayed; their price did not.
This is the wide part of Bank of America's moat. What has not been shown is that the bank can turn a deposit base cheaper than JPMorgan's into the returns JPMorgan earns: return on tangible common equity was 14.22% in 2025 against JPMorgan's 20%1112.
The franchise has a long history. Its oldest part dates to 1784, when Massachusetts Bank was chartered, and Bank of Italy was founded by Amadeo Pietro Giannini in 190413. The modern franchise was assembled by acquisition, including FleetBoston for $47 billion and the card issuer MBNA for $35 billion, which closed on 1 January 200614.
MBNA brought the cards and Countrywide, bought for $4.1 billion and completed in July 200815, the mortgages. The deposit franchise came through all of it: average deposits rose from $1,155,860 million in 2015 to $1,984,182 million in 20251617, about 72%18.
The quarterly streak of average deposit growth is the running test. Twelve quarters in a row say customers are bringing money back after the rate shock; a quarter of sequential decline while market rates were stable would say the franchise had started to leak.
