The Revenue LinesWide moat
Philip Morris International (PM) — moat facet
Cigarettes still earn 58% of PMI's revenue, heated tobacco and other smoke-free products abroad 34%, and the fastest-changing 8% is American.
Since 1 January 2026 PMI has reported three segments, and it recast 2023 to 2025 on the new basis12. In 2025 International Combustibles earned $23,436 million, International Smoke-Free $13,996 million and the U.S. $3,216 million3, which sum to net revenues of $40,648 million4. The chart in this app shows the three bands for 2023 to 2025; in 2024 they sum to $1 million less than reported, a rounding difference5.
The lines move at very different speeds. In 2025 International Smoke-Free grew 15.4%, the U.S. 9.2% and International Combustibles 2.8%6. In the second quarter of 2026 the first two rose 14.2% and 9.8%, and the U.S. fell 0.7%7.
Profit follows revenue less than one might expect. Recast gross profit in 2025 was $15,523 million for combustibles, $9,576 million for international smoke-free and $2,206 million for the U.S.8, shares of about 57%, 35% and 8%9. PMI reports operating income only for International and the U.S. as a whole: $15,956 million and $1,124 million adjusted in 202510.
All of these figures are net of excise. PMI collected $53,211 million of excise in 202511, and none of it appears in the bands.
The new segments replaced four geographic ones. Until 2025 PMI reported Europe, with $17,111 million of 2025 revenue; South and South-East Asia, the CIS, the Middle East and Africa, $12,051 million; East Asia, Australia and duty-free, $6,632 million; and the Americas, $4,854 million12. The old view showed where PMI sells; the new one shows what it sells, which is the question the transition makes most important.
The lines describe a company handing over from one product to another. International Smoke-Free's share of revenue is where a break would show, 34.6% in the second quarter of 202613; rising about two points a year means the handover is on schedule, and a stall would mean the cigarette is carrying more of the company for longer.
Smoke-free abroad growing; combustibles flat; the U.S. volatile.
The pace of the handover; a stall would mean cigarettes carry the company longer.
