Two unnamed distributors buy about 22% of PMI's products, but the smokers who ask for Marlboro decide what they must carry.

Two customers matter more than any others. One distributor in the former East Asia, Australia and duty-free segment accounted for 10% of PMI's net revenues in 2025, 11% in 2024 and 11% in 2023; one in the Europe segment accounted for 12%, 11% and 12%1. Together they bought about 22% of what PMI sold in 20252. PMI does not name them.

In a business like PMI's, a distributor is a logistics partner rather than a buyer with choices. It moves cartons from PMI's factories to thousands of retailers in a market; the smoker who asks for Marlboro or IQOS sticks decides what is sold. That is why PMI can say "none of our business segments is dependent upon a single customer or a few customers"3.

The risk is operational rather than commercial. PMI concedes that "a loss of a distributor may result in a temporary market disruption"4: shelves could go empty while a replacement is organised, and in markets with strict licensing that could take time.

The distributors also affect reported volumes. Distributor ordering is why quarterly shipments swing; in the first quarter of 2026 American ZYN shipments fell 23.5% on channel destocking5, a reminder that intermediaries can move reported revenue without any change in what consumers buy.

This concentration is real but shallow. The shares of the two customers are the figures to watch; a single distributor rising above 15% of revenue would mean PMI depends on one intermediary's health more than its disclosures now suggest.
