Heated Tobacco: The Cigarette PMI Replaced Itself WithWide moat

IQOS is the rare case of a company building the product that replaces its own, and making it more profitable than the original.
The heated-tobacco franchise is what makes PMI different from every other cigarette company. Smoke-free products accounted for 41.5% of net revenues in 2025 and nearly 43% of gross profit1, up from 36.5% of revenue in 20232. Smoke-free revenue was $16,854 million in 20253, about 23 times the $733 million of 201645.
Four things make it a moat. PMI owns about three-quarters of the global heat-not-burn category6. Its International Smoke-Free segment now earns a higher adjusted gross margin than International Combustibles, 68.4% against 66.2% in 20257. It has more than 43 million users in 106 markets at the end of 202589. And it rests on a scientific and regulatory file built over eighteen years and more than $16 billion10.
The consumer economics are those of a razor and its blades. A smoker who switches buys a device and then a stick that fits only that device, every day. PMI shipped 155,133 million heated units in 202511. Unlike a cigarette, which a smoker can swap for another brand at the next purchase, the consumable is tied to the hardware.
The segment is also where the growth is. International Smoke-Free net revenues rose 15.4% in 2025, against 2.8% for International Combustibles12, and 14.2% in the second quarter of 2026, 11.8% organically13.
The limits are regulatory rather than competitive. Tax authorities can narrow the margin, as Germany has; governments can forbid the product, as India, Turkey, Brazil and Vietnam do14; and the global share figures flatter the international reality, where heated units were 5.8% of volume in 202515.
Total volume tells the same story. PMI's shipment volume fell at about 2% a year from 2014 to 2019 and grew at about 2% a year from 2020 to 202516. Cigarettes did not change direction in that period; heated tobacco is what turned a shrinking company into a growing one.
This is a wide and widening moat. The share of gross profit from smoke-free products is the number that tests it, nearly 43% in 202517; if that stops rising while the category grows, rivals or regulators are taking the gains.
