PMI still sells about three of every four heated tobacco sticks in the world, and each smoker who switches is locked to its device.
Heated tobacco is a category PMI built and still mostly owns. The company estimated its share of global heat-not-burn volume at about 76% for 20251 and about three-quarters in the second quarter of 20262, and IQOS held the number one volume share in 13 markets3. Whatever rivals have launched since the first pilot cities in 2014, the buyer of a heated stick is still, three times out of four, buying a PMI stick.
The volume behind that share is large and rising. PMI shipped 125,263 million heated tobacco units in 2023, 139,743 million in 2024 and 155,133 million in 20254, growth of 11.6% and then 11.0%5. Heated units are now about a fifth of everything PMI ships in the cigarette and heated-stick categories combined6. In the second quarter of 2026 heated units rose 7.6% to 41.8 billion7.
Inside its own markets the device is taking over from the cigarette it replaces. In the first quarter of 2026 IQOS passed Marlboro to become the number one nicotine brand where it is present, at 10.9%8, and in the second quarter it reached 9.2% of combined cigarette and heated-tobacco volume in those markets9. In Europe the heated-unit share was 11.8%, up 1.0 point10.
The economics of owning a category are simple. The consumer buys the device once and the consumables every day, and the consumables only fit the device. A smoker who switches to IQOS does not shop for sticks from a rival; he shops for IQOS sticks. That is a switching cost Marlboro never had.
The verdict is a wide moat, earned by being first and staying ahead. What would break it is a rival heated system taking share from IQOS rather than from cigarettes, which would show up first as PMI's heat-not-burn share falling well below three-quarters.
