Philip Morris International (PM) — moat facet

PMI turns about $12 billion a year of operating cash into about $10.7 billion of free cash, because its factories cost less than 4% of revenue.

PMI's moat shows up most plainly in how little it has to reinvest. Operating cash flow was $9,204 million in 2023, $12,217 million in 2024 and $12,233 million in 20251, while capital expenditure was $1,321 million, $1,444 million and $1,569 million2. Capital spending was about 3.9% of net revenues in 20253.

Capex is an eighth of operating cash.

Free cash flow was therefore about $10,664 million in 20254. For 2026 PMI expects operating cash flow of about $13.5 billion and capital expenditure of $1.4 billion to $1.6 billion5, and in February it told investors to expect about $45 billion of operating cash flow over 2026 to 2028, after about $34 billion over the previous three years6.

The second quarter of 2026 showed the cash engine running strongly: operating cash flow was $5,492 million, up 61.0%7.

Cash flow of this kind is the result of the moat rather than its cause. Consumers pay for an addictive product in cash and every week; factories are cheap relative to sales; and the heated-tobacco consumables use much of the same distribution as cigarettes. The main claims on the cash are the dividend and the debt, in that order.

The cash is also seasonal. Operating cash flow for the first half of 2026 was $5,093 million, against $3,062 million a year earlier8, and almost all of it arrived in the second quarter. A single weak quarter says little; the full-year figure is the one that counts.

The operating cash flow target is the gauge to read. A 2026 figure well short of $13.5 billion9, without a large one-off, would mean the growth in reported earnings is not turning into cash.
