Philip Morris International (PM) — the future bets
PMI promises 9% to 11% annual earnings-per-share growth to 2028 with no buybacks, so the business alone has to deliver it.
PMI's three-year plan is ambitious in a particular way: it promises earnings growth without the help of share repurchases. The targets for 2026 to 2028 are organic net revenue growth of 6% to 8% a year, organic operating income growth of 8% to 10%, and adjusted diluted earnings per share growth of 9% to 11% excluding currency, "assuming current corporate income tax rates and no share repurchases"1.
The first year is running a little below the plan. PMI's guidance for 2026 adjusted diluted earnings per share was raised on 8 September to $8.35 to $8.50, growth of 10.7% to 12.7% on 2025's $7.54, including 24 cents of currency2. Excluding currency it is 7.5% to 9.5%3, partly below the three-year range.
The cash plan is simple. PMI expects about $45 billion of operating cash flow over the three years, after about $34 billion over the previous three4, and average annual capital expenditure of $1.3 billion to $1.5 billion5. Most of the difference goes to the dividend and to bringing net debt toward 2.0 times EBITDA.
A plan without buybacks is plain about where growth must come from. It also removes the lever most companies use when operations fall short.
The guidance midpoint tells the story first, $8.43 for 20266; a 2027 result below 9% growth excluding currency would mean the plan's range was set too high.
