Philip Morris International (PM) — threat to the moat
PMI spent more than $2.2 billion on Vectura and Fertin Pharma in 2021 and has since written down or sold most of it at a loss.
PMI's record outside nicotine is poor. In 2021 it bought Vectura for $1,384 million and Fertin Pharma for $821 million1, launching a Wellness and Healthcare business. In 2023 it impaired $665 million of that business's goodwill2, and on 31 December 2024 it sold Vectura to Molex Asia Holdings at a pre-tax loss of $199 million3. In 2025 it recorded a further after-tax charge of $146 million on a wellness equity-method investment4.
The revenue never became material. Wellness sales, now inside the U.S. segment as Aspeya, were $306 million in 2023, $333 million in 2024 and $238 million in 202556, a fall of 28.5% in the last year7.
The lesson is about capital allocation. PMI's core moat produces cash that has to go somewhere, and the company's diversification into inhaled medicines did not share the moat. The expertise in aerosols and pouches did not translate into a pharmaceutical franchise.
The threat is repetition. The measure is simple: any new purchase outside nicotine of a size comparable to Vectura, before the wellness business shows it can grow, would suggest the lesson has not been learned.
