PMI's cigarette moat pays for its heated-tobacco moat, and the heated one now earns the higher margin.

PMI's moat is two moats in one company, and the second is now worth more per dollar than the first. The first is the international cigarette business: Marlboro, a 29.2% share of the international market outside China and the United States in 20251, and the pricing power that comes from addiction and regulation. The second is heated tobacco, where PMI holds about three-quarters of global volume2 and its International Smoke-Free segment earned a 68.4% adjusted gross margin in 2025 against 66.2% for combustibles3.

The two work together. Cigarettes produce the cash, about 57% of segment gross profit in 20254, and PMI spends it on the transition, over $16 billion since 20085. Smoke-free products made up 41.5% of net revenues and nearly 43% of gross profit in 20256. Each smoker who switches now lifts the margin.

Return on invested capital, computed from EDGAR, was 32.5% in 20257, four times an assumed 8% hurdle, though well below the 57.2% of 20218. The fall came with the Swedish Match acquisition, which added about $16.8 billion of capital9 and a third business, American nicotine pouches, whose moat is narrower.

The limits are set by governments rather than rivals. Excise taxes were $53,211 million in 2025, more than net revenues of $40,648 million10; heated tobacco is blocked in markets selling more than 440 billion sticks11; and Germany has shown that the smoke-free margin can be taxed.

PMI claims a higher figure on its own basis: ROIC of more than 50% on average over the last ten years12. Our calculation, using the standard method in this app, averages about 43% across 2015 to 20251314. Either way, the return has been far above the cost of capital in every year on record.

The moat is wide and stable overall: widening in heated tobacco, holding in cigarettes, narrowing in the United States. Return on invested capital is the measure; a fall below 25% would mean the American purchases are diluting the franchise faster than IQOS is enriching it.
