Morgan Stanley (MS) — moat facet
Morgan Stanley's advisers are now paid mostly to hold clients' money, not to trade it, which turns a brokerage into a subscription.
The most valuable change in Morgan Stanley's wealth business is that it is paid mostly for holding assets rather than for moving them. Asset management revenue was $13,966 million in 2021, $14,019 million in 2023 and $18,627 million in 202512. Transactional revenue, the commissions and trading income that depend on client activity, was $4,588 million in 20253.
Fee-based accounts are the engine. Fee-based client assets were $2,753 billion at the end of 2025 and $3,022 billion in June 202645, about 48% of advisor-led assets6. Fee-based asset flows were $109.2 billion in 2023, $123.1 billion in 2024 and $160.1 billion in 20257. The firm counts about $735 billion of fee-based flows over 2021 to 2025 against about $330 billion in the five years before8.
A fee on balances behaves like a subscription. It arrives each quarter and grows with the client's wealth. Transactional revenue, by contrast, fell from $4,259 million in 2021 to $2,473 million in 20229, a drop of about 42%10, when markets turned.
Asset management revenue rose 13% in 2025, "primarily reflecting higher fee-based assets"11. Fee-based client assets rose to $2,753 billion from $2,347 billion in the year12, and to $3,022 billion by June 202613. Fee revenue therefore follows the balances, up or down.
The mix is what makes the wealth business an annuity rather than a brokerage. Asset management revenue reached $5,261 million in the second quarter of 202614. If the fee-based share of advisor-led assets fell below 45%, clients would be moving back toward commission accounts, and the annuity would be thinning.
