The Second Network Every Bank WantsWide moat
Mastercard (MA) — moat facet
Every large bank wants two card networks, and Mastercard is the second one almost everywhere, which is a very good place to be and an expensive one to defend.
Mastercard's moat starts with a fact about its customers: a large bank does not want to depend on one network. Mastercard competes worldwide with Visa, American Express, JCB, China UnionPay and Discover1, but for most banks outside China the choice is between two, and the existence of the second is what keeps the first honest. That is Mastercard's position, and it is a strong one.
The network is enormous. Gross dollar volume on Mastercard cards was $10,632 billion in 20252, switched transactions 175.5 billion3, and customers had issued 3.7 billion cards by June 20264. Scale of that order is not something a new entrant builds; the list of general-purpose card networks has been the same for decades.
The economics are those of a toll road. Mastercard has one reportable operating segment5 and no cost of goods in the ordinary sense; its operating margin was 57.6% in 20256. It carries the payment, earns assessments on the dollars and fees on the processing, and sells services built on what it sees.
Being second shapes everything else. In the United States, Mastercard cards carried $2.958 trillion of purchase volume in 2025 against $7.028 trillion on Visa7, about 30% of the two networks' combined volume8. The filing concedes that some competitors have more market share than Mastercard in certain jurisdictions9. A network that is smaller in a market has to pay more to win the next portfolio, which is the subject of the next facet of the moat.
Outside the United States the picture is better. About 71% of net revenue came from outside the United States in 20251011, and Asia Pacific, Europe, the Middle East and Africa produced $18,747 million of it12.
The network itself is safe; the question is its share of what passes through it. The figure that would say the second-network position is weakening is Mastercard's share of combined Visa and Mastercard purchase volume in the United States, 29.6% in 202513; a slide toward a quarter would mean the banks are consolidating on the larger network.
Volume and transactions still grow near 9-10% a year; share against Visa in the US has held near 30%.
Mastercard's position against the larger network in its most important market; a slide toward 25% would mean banks consolidating on Visa.
