GE Vernova's 2025 operating cash flow would have been negative without $8 billion of new customer deposits.

Strip out the deposits and the cash picture changes. Operating cash flow was $4,987 million in 20251; the increase in contract liabilities alone contributed $8,019 million2. Without it, operating cash flow would have been about minus $3,032 million3, before counting other working-capital items.

The deposits were larger than the cash flow.

This is how progress-payment businesses work, and it is not a trick. But it means GE Vernova's cash flow depends on orders growing, not merely on orders continuing. If the order rate flattens, deposits stop rising and are consumed as turbines ship.

The company's own free cash flow guidance shows how fast this can move. The 2026 range went from $4.5-5.0 billion in December 2025 to $11.5-12.5 billion in July 202645, far faster than the profit outlook changed.

The pattern is recent. In 2021 and 2022, as GE divisions, the businesses had operating cash flow of minus $1,660 million and minus $114 million6. Cash from operations turned positive in 2023, at $1,186 million, and reached $4,987 million in 20257 as the deposits built.

The warning would be a year in which contract liabilities fall. At $39.9 billion in June 20268, a decline would turn the largest source of cash into a use of it.
