Eighty-Six Cents of Every Discount DollarThin moat
American Express (AXP) — moat facet
American Express hands back about 86 cents of every dollar merchants pay it, up from 68 cents in 2021, and the merchant fee is becoming a pass-through.
The most important ratio in American Express's accounts is one the company does not print, and it has been rising every year. Amex groups Card Member rewards, business development and Card Member services into what it calls variable customer engagement costs, "the aggregate of Card Member rewards, business development, and Card Member services expenses"1. Set those against discount revenue, the fee merchants pay, and the trend is plain.
In 2021 the three lines came to $16,762 million against discount revenue of $24,563 million, about 68%23. The share was about 71% in 2022, 75% in 2023 and 78% in 20244. In 2025 the three lines came to $30,923 million against $37,401 million of discount revenue, about 82.7%56. In the second quarter of 2026 they were $8,755 million against $10,163 million, about 86.1%, up from about 80.2% a year earlier78.
Put in dollars, the fee merchants pay has nearly all been handed back. What was left of discount revenue after the three incentive lines was $7,801 million in 2021 and $6,478 million in 20259: smaller, although discount revenue grew by more than half10. In the second quarter of 2026 the remainder was $1,408 million against $1,853 million a year earlier11.
This is the central fact about the moat today. Merchants still pay American Express a premium, but Amex now returns most of it to cardholders and partners to keep the spending on its cards. The company still earns a great deal, because card fees and interest income have grown to fill the gap, but the merchant side of the loop has become a pass-through.
Nothing about this is hidden; each line is reported and explained. It is simply that nobody sets them side by side.
The company does not present the ratio this way, but it does group the three lines under one name and explains each increase in terms of spending, partner payments and benefits12. Its management describes revenue ahead of plan as money to reinvest in growth rather than to add to earnings13, which is consistent with a company that expects to keep paying more to keep its customers.
The ratio is the falsifier for the whole moat. At about 86% in the latest quarter, a reading above 90% for a full year would mean the merchant fee had become almost entirely a rebate to the people who generate it, and that Amex was buying its spending rather than earning it.
