American Express (AXP) — threat to the moat
The American Express franchise came through 2020 intact, but its earnings halved, and a larger loan book and a younger customer base have not been tested since.
American Express makes its money when people spend, and people spend less in a recession. The company says as much: premium consumer spending "tends to decline during general economic downturns"1.
The last test was 2020. Revenue net of interest expense fell from $43,556 million in 2019 to $36,087 million23, about 17%4. Billed business fell from $1,070.5 billion to $870.7 billion5. Net income fell from $6,759 million to $3,135 million67, and return on equity from 29.6% to 14.2%89.
The shape of that decline is worth understanding. Spending fell hard, especially on travel, and the reserve for credit losses rose to 7.3% of loans from 2.7%10. Card fees, by contrast, rose11, and the actual write-off rate was only 2.4%12. The franchise held; the earnings did not.
A future recession would reach a different company. Net interest income is now about a quarter of revenue13, loans are larger, and travel and entertainment is still 28% of billed business14. The new cardholders, mostly millennials and Gen Z, have not been through a downturn on Amex's books.
The recovery in 2021 was also fast: revenue of $42,380 million and net income of $8,060 million15, helped by the release of reserves. A recession tests the timing of Amex's earnings more than its survival.
The composition of spending today makes the same exposure visible. Travel and entertainment was 28% of billed business in the second quarter of 202616, airline spending about 6% of worldwide billed business in 202517, and small business and corporate clients about 41%18. Those are the purchases companies and households defer first. Against that, card fees, about 14% of revenue in 202519, are paid in advance and rose even in 202020, which is the cushion the 2020 figures showed.
The company has also grown its cushion in capital terms. Operating cash flow was $18,559 million in 2023, $14,050 million in 2024 and $18,428 million in 202521, and the common equity tier 1 ratio sits in a 10 to 11 percent target range22. A recession would squeeze earnings and pause buybacks well before it threatened the balance sheet.
Scale has grown since then. Billed business was $1,669.8 billion in 2025 against $870.7 billion in 20202324, so a fall of the same proportion today would remove about $300 billion of spending in a year25.
Billed business growth is the early warning. It was 9% in the second quarter of 202626, "the highest rate we've seen in three years on an FX-adjusted basis"27; a fall to low single digits for two quarters, before any rise in write-offs, would be the signal that the spending model had met the economy.
The first thing to fall in a downturn; low single digits for two quarters would signal the recession before write-offs rise.
