American Express (AXP) — threat to the moat

Amex has more than doubled its card-fee income on less than a quarter more cards, and that works only until the fee outruns what the card is worth.

The card-fee line has been growing mostly because each card costs more, not because there are many more cards. Net card fees rose from $4,042 million in 2019 to $9,993 million in 202512, about 2.47 times3. Proprietary cards-in-force rose from 70.3 million to 86.6 million over the same years45, about 23%6.

The fee line grew six times as fast as the card count.

That is the signature of pricing power, and it is also a risk. A business that grows by raising prices on the same customers eventually meets the point where some of them decide the card is no longer worth it. Nothing in the filings shows that point yet.

The risk is sharpest for the premium cards, where the fee is highest and the benefits most visible. When a premium card is refreshed, the fee usually rises with it, and the cardholder is asked to pay again for benefits he may not use as much as the brochure suggests.

Amex watches retention closely but publishes little about it; the filings do not give a churn rate. What they do show is the number of new proprietary cards acquired: 12.2 million in 2023, 13.0 million in 2024 and 12.5 million in 20257. Acquisition slipped in 2025, the year of the Platinum refresh.

Card fees rose 15% in the second quarter of 20268. The warning would be a year in which proprietary cards-in-force stopped growing while the average fee kept rising; that would mean Amex was replacing customers who left with higher prices on those who stayed.
