American Express (AXP) — threat to the moat
Amex keeps the whole fee on a network that its own filing says is smaller than Visa's and Mastercard's in most countries.
American Express does not claim to be the biggest network anywhere outside its own card base. Its 2025 annual report says: "We believe Visa and Mastercard are larger than we are in most countries based on purchase volume"1. It ranks itself fourth among general-purpose networks, behind Visa, China UnionPay and Mastercard2.
Scale matters in a network because both sides follow it. Merchants accept the cards their customers carry, and customers carry the cards merchants accept. Across the four general-purpose networks in the United States, purchase volume was $11.463 trillion in 20253. Amex's network volumes worldwide were $1,897.0 billion4.
Being smaller has costs a larger network does not pay. Amex has to sign and service merchants itself, which is why Global Merchant and Network Services exists as a segment, and it has to fund rewards generous enough to make cardholders choose a card that some shops will not take.
It also means the closed loop can be bypassed at the checkout. A cardholder who carries a Visa card as a backup uses it wherever Amex is refused or surcharged, and each such purchase is spending Amex does not see.
The Mastercard page, American Express and Discover: The Closed Loops, sets out the same arithmetic from the open networks' side, including the credit risk a closed loop has to carry itself.
The company's own history shows what a smaller network can do anyway. Partner banks issue cards on the Amex network too, and the network carried $227.2 billion more volume than Amex's own cards in 20255: a small open network grown inside the closed one.
The gap is closing slowly at the merchant end: acceptance passed 190 million locations in September 20266. The measure that would show it closing at the cardholder end is network volume growth. Amex's grew from $1,265.7 billion in 2019 to $1,897.0 billion in 202578, about 50%9; if that growth fell behind the growth of the U.S. four-network total for several years, the scale gap would be widening again.
