Wells Fargo (WFC) — moat facet
Wells Fargo's commercial bank earned a fifth less in 2025 than in 2023, and it is hiring bankers to reverse it.
Commercial Banking serves private and family-owned companies too large for the branch and too small for the investment bank. It produced revenue of $11,978 million and net income of $4,184 million in 20251, about 14% of the four segments' revenue2.
The business is lending, secured lending and leasing, and treasury management for "private, family owned and certain public companies"3. Net interest income was $7,902 million and noninterest income $4,076 million in 20254. Average deposits were $178,432 million and average loans $223,399 million5.
Its history is the most volatile of the four segments. Revenue was $9,175 million in 2020 and $8,549 million in 2021, when rates were near zero, and net income in 2020 was a loss of $689 million6. Revenue then rose to $13,449 million in 20237 as the deposits began to earn a spread.
It has fallen since. Revenue was $12,778 million in 2024 and $11,978 million in 2025, and net income fell from $5,104 million in 2023 to $4,184 million8, about 18%9. Part of the 2025 decline was a transfer: about $8 billion of loans and $6 billion of deposits moved to Consumer Banking and Lending in the third quarter of 202510.
The segment is profitable and efficient. Its efficiency ratio was 51% in 202511 and 45% in the second quarter of 2026, with a return on allocated capital of 17.2%12. Return on allocated capital was 19.1% in 2023 and 15.1% in 202513.
It is also a deposit business. Average deposits were $189.5 billion in the second quarter of 2026, up 6%14, and its efficiency ratio of 45% was the lowest of the four segments that quarter15. Return on allocated capital rose to 17.2% from 15.8% a year earlier16.
The outlook has improved. Quarterly revenue was $3,118 million, up 6%17, and the chief executive said: "The hiring we have done in Commercial Banking has helped to drive new client acquisition"18.
Its costs and credit are modest. The segment spent $6,077 million in 2025 and set aside $288 million for credit losses, earning pre-tax income of $5,613 million19. In the second quarter of 2026 it earned net income of $1,176 million20. Its goodwill was $2,931 million21, a small share of the bank's total.
The segment's history before 2020 is on a slightly different basis. Restated in 2020, it produced revenue of $13,080 million and net income of $4,308 million in 201822. The segment's revenue in 2025 was lower than in 2018, after seven years under the cap, which is the clearest single measure of what the cap cost the commercial business.
It is mainly a spread business. Net interest income was $7,902 million of the segment's $11,978 million of revenue in 2025, about 66%2324, so its results move with rates more than with fees.
Two quarters of year-on-year gains after two years of decline would mean the new bankers were winning clients; a return to decline would mean the 2023 peak was the rate cycle.
