ConsumerWide moat

Verizon (VZ) — moat facet

Consumer earns 77% of Verizon's revenue and 92% of its segment operating income, selling phones at a loss to lock in $80 billion of service revenue.

Consumer is the business that carries Verizon. Its revenue was $106,807 million in 20251, about 77% of consolidated revenue2, and its operating income was $29,628 million, 92.1% of the two segments' total34. The company describes it as providing "consumer-focused wireless and wireline communications services and products" under the Verizon family of brands and "through wholesale and other arrangements"5.

Consumer earns about twelve times what Business does.

What is inside. In 2025 Consumer earned $80,617 million of service revenue, $21,779 million of wireless equipment revenue and $4,116 million of other revenue6. On the new 2026 presentation, 2025 mobility and broadband service revenue was $75,923 million7. The segment had about 116 million wireless retail connections at the end of 2025, 83% of them postpaid8, plus Fios internet of 7,328 thousand and Consumer fixed wireless of 3,407 thousand9. It includes the prepaid brands bought with TracFone and the wholesale access sold to the cable companies and other MVNOs10. From January 2026 it also includes Frontier's fibre.

How it is paid. Almost all of it is monthly service: phone plans billed per account, home broadband billed per connection. Postpaid ARPA across the company was $170.62 in 202511. Phones are sold at a loss: Consumer's cost of wireless equipment was $23,930 million against equipment revenue of $21,779 million in 202512, about $2.2 billion under water13, the price of locking in the service revenue.

Profitability. Consumer's operating margin was 28.7% in 2024 and 27.7% in 2025, and its segment EBITDA margin 41.8% and 41.0%14. Segment EBITDA was $43,801 million in 202515, 86.8% of the two segments' EBITDA16. In the June 2026 quarter the segment EBITDA margin reached 45.0% against 42.1%17, as fewer subsidised phones were sold.

Growth. Revenue was $101,626 million in 2023, $102,904 million in 2024 and $106,807 million in 202518, up 3.8% in 202519. Service revenue grew 4.5% over the two years20. In the June 2026 quarter revenue fell 1.5% to $26,242 million2122, because equipment revenue fell 22.2%, while mobility and broadband service revenue rose 3.3% to $19,637 million23. Operating income rose to $8,032 million from $7,643 million24.

Outlook. The segment's future is the convergence of phones and home broadband, now with Frontier's fibre, and the turnaround's trade of price for volume. Consumer postpaid phone net additions were 137 thousand in 2025 against 82 thousand in 2024, but Consumer postpaid phone churn rose to 0.92% from 0.83%25.

The fourth quarter of 2025 showed the segment under pressure before the turnaround. Consumer segment EBITDA was $10,377 million against $10,342 million a year earlier26, flat, while the whole company's postpaid phone churn was 1.02% against 0.92%27. The turnaround's first results came in that same quarter: total postpaid phone net additions of 616 thousand against 504 thousand28. The segment's wireline business, "over our 100% fiber-optic network"29, now reaches 31 states and Washington30.

The segment's cost structure shows where the money goes. In 2025 Consumer's cost of wireless equipment was $23,930 million, its share of centrally managed network and shared service costs $17,991 million and other segment expenses $21,085 million31, with depreciation and amortisation of $14,173 million32. Revenue minus those items leaves the $29,628 million of operating income33, an operating margin that fell from 28.7% in 2024 to 27.7%34 before the 2026 cost programme lifted it.

The verdict is wide: a customer base that rarely leaves on a network nobody can easily copy. A segment EBITDA margin back under 42%, with revenue still flat, would end the harvest: the segment would be giving up profit to hold its customers.

Moat trajectory: Holding steady

Revenue +3.8% in 2025; segment EBITDA margin 45.0% in Q2 2026.

$106,807M (2025), up 3.8%; service $80,617M, equipment $21,779M, other $4,116M

The core of the company; revenue falling while the EBITDA margin drops below 42% would end the harvest.
