A Network Shared Between Two SegmentsNarrow moat

Verizon (VZ) — moat facet

About $27.7 billion of Verizon's costs are one shared network split between its segments, the scale that makes each extra customer cheap to serve.

Verizon runs one network and reports two businesses, and the costs show it. The segment note lists a line called "Centrally managed network and shared service costs"1: $17,991 million charged to Consumer and $9,717 million to Business in 20252. Together about $27.7 billion3, it is one of the largest cost lines in the segment note.

Centrally managed network and shared service costs, 2025 ($M)17,991Consumer9,717BusinessVerizon Form 10-K FY2025, segment note (Note 13)
Business carries about a third of the shared network.

Sharing is what makes scale pay. The towers, spectrum and fibre that carry a family's phones also carry a company's fleet and a government agency's radios. Each additional customer uses capacity that is already paid for, which is why a large carrier's margin is higher than a small one's and why Consumer earned a 27.7% operating margin in 202545.

The allocation also shapes what each segment looks like. Business was charged 35.1% of the shared costs6 on 21.4% of segment revenue7, one reason its operating margin was 8.7%8. Whether that allocation is fair is a management choice the filing does not explain.

Depreciation is shared too. Consumer carried $14,173 million of depreciation and amortisation and Business $4,112 million in 20259.

The shared network also carries Frontier's plant from 2026: $16,698 million of property, plant and equipment came with the purchase10. Integrating it into one network is where the savings of scale would come from, and the quarterly releases do not yet quantify them.

The shared base is the scale advantage in numbers. Two years of centrally managed costs outgrowing segment revenue would turn the scale against the company.

Moat trajectory: Holding steady

Shared network and service costs about $27.7bn in 2025.

How the shared network is split; a rising share would make Business look worse on allocation alone.

How it's calculated: Business centrally managed network and shared service costs divided by the two segments' total, and Business revenue divided by total reportable segment revenue, Verizon Form 10-K FY2025 Note 13.
