Home Depot's stores earn 13.5% and have stopped growing; its distributors earn 2.5% and grow only by acquisition.

Home Depot reports one reportable segment, Primary, and presents SRS and GMS as Other1. In fiscal 2025 Primary sold $151,966 million and earned $20,574 million; Other sold $12,717 million and earned $316 million2. Together they are the company's $164,683 million of net sales3.

The stores are still more than nine-tenths of it.

Primary vs SRS and GMS is the whole story of the company since 2023. Primary, the stores in the United States, Canada and Mexico with online and HD Supply4, sold 0.5% less in fiscal 2025 than in fiscal 20235. Other did not exist before June 2024 and doubled in its first full year6. The chart in this app shows the two bands for fiscal 2021 to 2025; before fiscal 2024 the consolidated results were Primary7, so the bands reconcile exactly to net sales.

Home Depot also discloses Primary by product class. Building Materials, Décor and Hardlines add up to Primary exactly8, but only for three years, which is why the chart uses the segments.

Profit runs the other way from growth. Primary earned 13.5% on sales and Other 2.5%9. Other was 7.7% of sales and 1.5% of operating income10.

The segment definition matters for reading the history. Home Depot aggregates the United States, Canada and Mexico into one reportable segment11, so the Primary line hides the fact that about 13.7% of the stores, 324 of them, are in Canada and Mexico12. Sales from outside the United States were $12,513 million in fiscal 2025 against $12,586 million in fiscal 202313; the foreign stores have not grown either.

The segment split also changes how growth reads each quarter. In the second quarter of fiscal 2026 net sales rose 5.7%14, but the Primary segment grew 1.5% and the Other segment 62%15; GMS alone contributed $1.4 billion16. Until the acquisitions lap their anniversaries, the consolidated growth rate says more about deal timing than about demand.

The two lines describe a company buying its way into a lower-margin business because its core stopped growing. The Other segment's share of sales, 10.6% in the second quarter of fiscal 202617, is the figure to follow: rising with a rising margin would vindicate the strategy; rising with a flat margin would mean Home Depot is trading returns for size.
