Home Depot (HD) — threat to the moat
Every dollar of Home Depot's growth since fiscal 2023 came from acquisitions; the stores, online and HD Supply sold less in fiscal 2025 than two years earlier.
Home Depot's consolidated growth hides a core that has stood still. Net sales rose from $152,669 million in fiscal 2023 to $164,683 million in fiscal 2025, an increase of $12,014 million12. The Other segment, SRS and GMS, contributed $12,717 million of that year's sales3; the Primary segment fell from $152,669 million to $151,966 million4.
The 10-K says the same in one line: acquisitions contributed approximately $6.3 billion of incremental net sales in fiscal 20255, more than the whole increase of $5,169 million6. Fiscal 2024's figures are also flattered by a 53rd week that added about $2.5 billion of sales7.
The core's profit fell with it. Primary operating income went from $21,689 million to $20,574 million, down 5.1%89.
The second quarter of fiscal 2026 was better: Primary sales rose 1.5% and its operating margin was 15.4% against 15.1%10. One quarter does not reverse three years.
The acquisitions were paid for with debt as well as cash. Home Depot issued $2.0 billion of notes in September 2025 to help fund GMS11, and its payments for businesses acquired were $17,644 million in fiscal 2024 and $5,410 million in fiscal 202512. Every dollar of that growth came with a financing cost the organic business would not have carried.
The first half of fiscal 2026 continued the pattern. Net sales rose 5.3% to $89,626 million, while operating income rose 1.1% and its margin fell to 13.2 percent from 13.7 percent13. GMS contributed about $2.8 billion of the increase14, more than half of it15.
The falsifier is Primary segment sales for fiscal 2026. Growth above 2% would say the core is growing again on its own; another flat year would confirm that Home Depot now grows only by buying.
The core's organic growth; above 2% for a year would mean the stores grow on their own again.
