The Capital Machine, PausedNarrow moat
Home Depot (HD) — moat facet
Home Depot used to turn a flat business into rising earnings per share by buying back stock, and SRS switched that off.
For a decade Home Depot was as much a capital allocator as a retailer. It earned high returns on its stores, returned most of the cash, and shrank its share count: about $69.2 billion of buybacks between fiscal 2015 and fiscal 20231, diluted shares down 22%2, and a reported return on invested capital that peaked at 45.4% in fiscal 20193.
The SRS purchase changed the shape of the machine. Buybacks were paused in March 2024 and there are no plans to resume them in fiscal 20264. Net debt rose to about $54.4 billion5. Reported ROIC fell to 25.7% in fiscal 20256, and the computed return on operating capital to 23.2%7. The dividend, $9.20 a share, now takes 64.7% of earnings against a 55% target89.
The machine is paused, not broken. Returns are still well above any reasonable cost of capital, operating cash flow was $16,325 million in fiscal 202510, and debt is falling: $3,040 million repaid in the first half of fiscal 202611.
What it has lost is the lever that turned a flat business into rising earnings per share. Diluted EPS fell from $16.69 in fiscal 2022 to $14.23 in fiscal 20251213, and guidance for fiscal 2026 is flat to up 4%14.
The history of the buybacks explains why the reported figures moved so much. Treasury stock totals $95,971 million15, the cumulative cost of shares retired over the years. That money is gone from the balance sheet, which is why equity was so small and returns on it so high until the SRS purchase changed the order of priorities.
The market has noticed. The price-to-earnings ratio was 27.64 at the fiscal year end in February 2025 and 26.34 a year later16, and 20.52 in September 202617. Part of the old premium paid for a company that shrank its share count every year; that company is on hold.
This facet is narrow and narrowing. The resumption of buybacks is the event to watch; a company that restarts them with net debt still above $45 billion would be choosing the share price over the balance sheet.
ROIC 25.7%, buybacks paused, net debt $54bn.
The cash that pays down debt and restarts buybacks; a fall back would delay both.
