Home Depot (HD) — threat to the moat
Industry shingle shipments fell 28% in a quarter, and Home Depot's roofing distributor earned 0.4% on sales the quarter after.
SRS began life as a roofing distributor, and roofing still set its results in fiscal 2025. Decker said SRS sales fell by a low single digit in the fourth quarter, and cited industry data showing total shipments of shingles fell 28% year over year to the lowest industry volume since 20191. For the full year SRS organic sales grew by a low single-digit percentage despite a lack of storms2.
Roofing demand depends on storm damage and on the age of the nation's roofs, neither of which Home Depot controls. Roofing was about 53% of Other segment sales in fiscal 20253.
The segment has little margin to absorb a bad year. Other operating income was 2.5% of sales in fiscal 20254, and in the first quarter of fiscal 2026 it was $16 million on $4,002 million of sales5, a margin of 0.4%.
The seasonality compounds the cycle. The Other segment's first quarter of fiscal 2026 produced $4,002 million of sales and $16 million of operating income6, the winter months when roofs are rarely replaced. A distributor that earns almost nothing for a quarter each year needs a good spring and summer to make its annual margin at all.
The test is a storm-free year. If Other segment operating income stays below 3% of sales through fiscal 2026, the distributor's economics are weaker than the purchase price implied, whatever the weather.
