Home Depot's 2,359 owned stores and 500 depots cannot be copied, but the traffic through them is only 7% higher than a decade ago.
Home Depot's widest advantage is physical. It calls itself the world's largest home improvement retailer1, and it runs 2,359 stores2 averaging about 104,000 square feet3, owns 90% of their space4, and feeds them from more than 500 distribution and fulfillment centers5. A rival starting today would need the land, the permits and the years, and the company's own list of advantages includes its "premier real estate portfolio"6.
The estate earns in three ways. It is where the homeowner goes on a Saturday; it is where the contractor stops at six in the morning; and since the company connected its website to the shelves, it is a warehouse a few miles from almost every customer. Online sales were 16.6% of net sales in the second quarter of fiscal 2026, growing 11.0%7, and over half of deliveries on stocked products now arrive the same day or next day8.
What the estate no longer does is grow. The store count rose 3.3% from fiscal 2017 to fiscal 20259, and the Primary segment, which is the stores, online and HD Supply, sold $152,669 million in fiscal 2023 and $151,966 million in fiscal 202510. Customer transactions were 1,601.5 million in fiscal 2025, about 7% more than in fiscal 2015111213.
That makes the network a toll that has stopped gaining traffic. It still earns a Primary operating margin of 13.5%14, far above what the acquired distributors earn.
The estate is concentrated where the housing stock is. California has 247 Home Depot stores, Florida 163 and Texas the next largest group15. Of all stores, 324, or 13.7%, are in Canada and Mexico16. The network is North American by design; there is no overseas expansion in the plan.
The network also carries the Pro. Nearly all Pros shop at The Home Depot, according to the annual report17, and the stores are a destination for urgent and fill-in purchases as well as for full jobs. The estate serves two customer groups at once, which is one reason it earns more than a distributor's branches.
The advantage is wide and stable. Primary operating income is the figure to follow: it fell from $21,689 million to $20,574 million between fiscal 2023 and fiscal 202518; another year of decline would say the estate's economics, not just its growth, are eroding.
