Home Depot (HD) — moat facet
Home Depot owns 90% of the floor space in 2,359 stores that no rival could assemble today, and has added only 75 of them in eight years.
The store estate is the part of Home Depot a rival cannot buy. At 1 February 2026 the company ran 2,359 stores1: 2,035 in the United States2 and 182 in Canada3, which leaves 142 in Mexico4. The average store has about 104,000 square feet under a roof and about 24,000 more of outside garden5, and together the stores cover 244.7 million square feet, 90% of it owned rather than leased6.
Ownership matters more than it looks. A retailer that owns its buildings does not face a landlord at renewal, cannot be priced out of a location it made valuable, and carries the asset at a cost set decades ago. Net property and equipment was $28,021 million at the end of fiscal 20257, a small figure for 2,359 sites bought and built over four decades.
The estate is also finished. Home Depot had 2,284 stores at the end of fiscal 20178 and 2,359 at the end of fiscal 20259, only 75 more, or 3.3%10. Over the same eight years net sales rose 63%11. Nearly all of the growth came from selling more through the same buildings, and since fiscal 2024 from distributors that have no stores at all.
A new entrant would need land, permits and decades to assemble anything similar, and nobody has tried at this scale. The company's own list of competitive advantages includes a "premier real estate portfolio"12.
The distribution network is the opposite. Of Home Depot's 104.7 million square feet of distribution and fulfillment space, 97% is leased13, so the company owns the part of the estate that customers see and rents the part it may want to reshape. That is a sensible split: stores are permanent sites, while warehouses follow the logistics strategy.
The estate is a wide, stable advantage, and it no longer drives growth. The number that would test it is Primary segment sales per store, about $64.4 million in fiscal 202514; if it falls while the store count creeps up, the buildings are earning less, whatever their value on paper.
