Merck sold China's vaccines through one distributor, and when its warehouse filled, China went from 11% of Merck's sales to 3%.

Merck sold its vaccines in China through a single company. Chongqing Zhifei Biological Products was the sole distributor for Merck's vaccine products in China, and vaccine sales distributed by Zhifei represented a substantial portion of Merck's total sales there1. It is the closest thing Merck had to a major client, and it never appeared in a concentration table because China receivables were factored2.

When demand in China fell, the channel filled. Merck paused shipments in February 2025 because of above-normal inventory at its commercialisation partner3. In April 2026 it signed a revised supply contract with Zhifei and began limited shipments in the second quarter, expecting the revenue to be immaterial in 20264.

The numbers show what one partner can do. Merck's sales in China were $6,802 million in 2023, $5,494 million in 2024 and $1,939 million in 20255, a fall of about 71% in two years6. China went from about 11.3% of Merck's sales to 3.0%7.

The broader consequences are on the root threat page about Gardasil and China. Here the lesson is about structure: selling a country's worth of product through one distributor turns that distributor's inventory into Merck's revenue swing.

Merck's decisions came in two steps. It paused shipments beginning in February 2025 and, given continued lower demand and elevated inventory, decided in mid-2025 that it would not make any further shipments to China that year8.

The relationship has been renegotiated but not restored. China's share of Merck's sales, 3.0% in 20259, is the number to watch; a return above 5% would mean the revised contract has rebuilt a real business rather than a token one.
