Amgen (AMGN) — moat facet
Amgen still builds new biologics, but its older drugs are being repriced and copied as fast as the new ones grow, and much of its growth was bought.
Amgen's moat is the ability to discover, make and sell complex biologic drugs, and it is narrower than its reputation. The science is real: Repatha, EVENITY, TEZSPIRE and BLINCYTO, drugs it built or co-developed, sold $8,153 million in 20251, and the chief executive's six growth drivers grew 26% in the second quarter of 20262. Biologics are hard to copy, and each of those drugs has years of patent protection left3.
But three forces are eroding the rest. Pricing power is ebbing: sales deductions rose from 41% of gross product sales in 2019 to 54% in 202545, and Medicare now sets prices for ENBREL and, from 2027, Otezla6. Copies are arriving: Prolia and XGEVA lost their key American patents in February 20257, and in the second quarter of 2026 they fell 32% and 34%8. And much of the growth was bought: Otezla, ChemoCentryx and Horizon cost about $45.1 billion9, left goodwill and intangibles at about 45% of assets10, and roughly doubled the debt1112.
Amgen also sells copies of others' drugs. Its biosimilar business sold about $3,024 million in 202513, a business that grows by launching and shrinks once rivals arrive.
Return on invested capital, computed from EDGAR, was 13.8% in 202514, above an assumed 7% cost of capital, but down from 20.6% in 2022 before Horizon entered the capital base15.
The accounts show both the cost and the recovery. Gross margin, total revenues less cost of sales, was 70.0% in 2023, 61.5% in 2024 and 67.2% in 202516; the dip was the Horizon inventory step-up and amortisation charged to cost of sales17. In the second quarter of 2026 GAAP cost of sales fell 4.8 points as a share of product sales, driven by lower amortization expense from acquisition-related assets18. The cost of the purchases is beginning to roll off, which is part of why the return on capital should rise if the bought drugs keep growing.
The moat is narrow and stable: the science is producing new drugs about as fast as the old ones are repriced and copied. The number that would falsify that is return on invested capital; if it stays near 13% while Horizon's products grow, the purchases are not earning their price, and if it falls below 10%, the erosion has overtaken the science.
